Unpaid invoice follow-up: a schedule and scripts for small businesses

Late payment is mostly a process problem. A written schedule, clear terms, and consistent reminders get more invoices paid without damaging the relationship.

Start before the invoice

Most late-payment problems are decided before the invoice is sent. Put these in writing at the estimate or contract stage:

  • Payment terms. When payment is due, such as on completion or net 14 or net 30, and how to pay.
  • A deposit for larger jobs or new customers.
  • Late fees or interest, if you will charge them. These generally need to be agreed in advance, and legal limits vary by state, so confirm yours before using them.
  • What happens if payment stops, such as pausing further work.

Make paying easy. A payment link on the invoice removes a common excuse. Offer the methods your customers actually use.

Send the invoice quickly

Invoice the same day the work is finished, or on the milestone date. Delays between job and invoice are the most avoidable reason money arrives late. Include the due date, the amount, how to pay, and a contact for questions.

Scripts

Due date plus 3: friendly

Hi Sam, a quick note that invoice 1042 for $1,850 was due on the 12th. Here is the payment link: [link]. If anything needs correcting on the invoice, let me know and I will fix it today.

Due date plus 10: direct

Hi Sam, invoice 1042 is now ten days past due. Can you tell me when I should expect payment? If there is a problem with the work or the invoice, I want to hear it so we can resolve it.

Due date plus 20: firm

Sam, invoice 1042 for $1,850 is 20 days past due. As stated in our agreement, a late fee applies after 15 days. I need payment by the 5th to avoid pausing further scheduled work. Payment link: [link].

The names, numbers, and dates above are examples. Do not cite a late fee unless it is actually in your signed terms.

Ask what is going on

Customers with a genuine cash-flow problem will often agree to a payment plan if asked early. A two-part payment is better than none. Put any plan in writing with dates and amounts. Customers who dispute the work need a different response: listen, fix what is wrong, then collect.

When to stop working

If a customer is more than a few weeks late and you are about to take on more work for them, pause. Continuing to extend credit to someone who is not paying increases what you stand to lose. Your terms should say you may pause work on overdue accounts, and you should tell the customer before you do it.

Know the limits of DIY collection

Small-claims court limits and procedures differ by state and country, and some places regulate how businesses can collect debt. For larger amounts or disputes, talk to a local attorney before sending a demand letter or filing a claim. This guide is general information, not legal advice.

Measure it

Track the average number of days from invoice to payment, and the total amount more than 30 days overdue, each month. If the first number is falling, your process is working. If the second is stuck, look at which customers are on the list. Often it is the same few, and the answer is deposits or stricter terms for them.
